Your CEAB visit is 24 months away. On paper, that sounds like plenty of time. In practice, it’s the exact amount of time that lets things slide just long enough to become a problem.
Every Accreditation Coordinator has heard the advice: “Start early.” It’s the kind of advice that sounds right but doesn’t actually tell you anything. Start early at what? When exactly does “early” become “in time”? And why do programs that start 18 months before the visit still find themselves in a crunch at month 6?
The answer has nothing to do with work ethic and everything to do with how evidence accumulates — or doesn’t.
The 24-Month Timeline: What the Calendar Says vs. What Happens
CEAB accreditation cycles run on a roughly six-year cadence. That means you have six years between visits. And in the ideal world, every piece of evidence gets collected, reviewed, and filed as it’s produced. The visit is a formality because the work was done year-round.
In the real world, most programs operate on a different timeline. The six-year cycle compresses into two distinct phases:
- Years 1–5: Accreditation is a background concern. Evidence accumulates wherever — or however — faculty save it. Course mappings drift as curricula change. The Coordinator knows things should be tracked, but the visit is years away.
- Years 5–6 (the last 12–24 months): The visit becomes real. The self-study report starts taking shape. And suddenly every indicator in every course needs recent, verifiable evidence that can be produced on demand.
This compression is the root cause of the accreditation crunch. You’re not trying to build something from scratch — you’re trying to find, verify, and organize evidence for 40 to 60 courses, mapped to 12 Graduate Attributes with multiple indicators each, and the only index you have is a spreadsheet that hasn’t been updated since last cycle.
The Four Phases of Visit Preparation (and Where Spreadsheets Fail)
Let’s break the final 24 months into four phases. In each one, I’ll describe what happens with a spreadsheet-driven process and where the bottlenecks form.
Phase 1: Months 24–18 — Scoping and initial mapping
This is where you take stock. Which indicators have evidence? Which ones are thin? What’s changed in the curriculum since the last cycle? With spreadsheets, this phase requires opening multiple files, cross-referencing course lists against indicator matrices, and making judgments based on memory and incomplete records.
The bottleneck: You can’t trust the data you’re working with. The spreadsheet says Course MECH320 addresses KB-3 at the “advanced” level. But the course outline was updated two years ago. Does it still cover that content? Who knows? The only way to find out is to email the course instructor.
Phase 2: Months 18–12 — Evidence collection
Now you’re asking every course instructor in the program to provide exemplars. Exam questions. Lab reports. Project rubrics. Anything that demonstrates students achieving the indicators their course is supposed to address.
The bottleneck: This is the phase that breaks coordinators. You’re sending reminder emails to 40+ faculty members. Some respond within days. Some respond at all. Some send you files from two cycles ago. Some send you files in the wrong format. And none of it is easy to sort, verify, or link back to the indicators it’s supposed to evidence.
Phase 3: Months 12–6 — Self-study drafting
The self-study report is the narrative backbone of the visit. Every claim in the report needs evidence that the visiting team can find. If the report says “our program provides comprehensive coverage of Graduate Attribute 5 (Problem Solving),” the team will want to see the curriculum map, the exemplars, and ideally some data showing how coverage has evolved.
The bottleneck: Writing the self-study while simultaneously verifying the evidence is a two-hands-on-one-body problem. The narrative and the evidence need to be consistent, but they’re maintained in different places by different people. Inconsistencies show up late, if at all.
Phase 4: Months 6–0 — Final preparation
Internal dry runs. Faculty briefings. Evidence room setup. Logistics. This is where you hope everything you’ve done in the first three phases holds together.
The bottleneck: If any indicator is still thin, this is where you discover it. And with only six months left, your options are limited: stretch weak evidence, reassign courses to fill gaps, or honestly report the deficiency and hope the team is sympathetic.
The “Early Enough” Math
Here’s a calculation that most Coordinators do intuitively but rarely write down. How many evidence gaps can your team realistically close per month?
Let’s say your program has 50 courses mapped to 12 Graduate Attributes, with an average of 3 indicators per attribute. That’s roughly 36 indicator-to-course connections that need solid, recent evidence. Now let’s say 12 of those connections are weak or missing — a conservative estimate.
Closing one gap means: contacting the instructor, explaining what evidence you need, receiving the materials, reviewing them for quality and recency, and filing them against the right indicator. In a spreadsheet world, that’s one to two hours per gap, including follow-up.
At one gap per week — which is aggressive for someone who also teaches, administers a program, and has a life — you’d need 12 weeks to close 12 gaps. That’s three months. And that’s just the gaps you know about.
Starting 18 months early doesn’t help if you spend the first 14 months not knowing what the gaps are. That’s the core insight. The clock starts not when you begin collecting evidence, but when you can accurately see what’s missing. And with spreadsheets, you don’t see the full picture until you’ve already spent months assembling it.
What Connected Evidence Changes
The alternative to the spreadsheet crunch isn’t a different tool — it’s a different workflow. One where evidence is collected continuously, linked to indicators at the point of entry, and visible to anyone who needs it at any time.
Here’s what the same four phases look like with a connected evidence map:
Phase 1: You don’t need to reassemble the map. It’s been maintained all cycle. You open the dashboard and see which indicators have strong evidence, which are adequate, and which are at risk. The gap report is a click, not a project.
Phase 2: Most evidence was collected as it was produced. You’re not chasing 40 instructors — you’re closing 12 specific gaps with targeted requests. And because the system shows instructors exactly which indicators their courses address, the materials they upload are correctly linked from the start.
Phase 3: The self-study is written against live data. Every claim in the narrative can be verified with a single click. If coverage has changed, the data reflects it in real time. No inconsistencies between what the report says and what the evidence shows.
Phase 4: You’ve been preparing since Day 1 of the last cycle. The final six months are a review, not a rebuild. The evidence room — digital or physical — is already organized because the system has been organizing it continuously.
Building a 24-Month Strategy That Works
If your visit is 24 months out and you’re still on spreadsheets, here’s a realistic plan:
Months 24–20: Audit. Don’t start collecting yet. Start seeing. Map every indicator to every course. Rate each connection. Identify the gaps. This audit is the most valuable thing you can do in month one because it tells you exactly where to focus your effort.
Months 20–12: Collect, but strategically. Don’t ask everyone for everything at once. Prioritize the gaps. Close the riskiest indicators first. If an indicator is covered by only one course, get that evidence first. If three courses cover an indicator, you have more margin.
Months 12–8: Draft and verify. Start the self-study. Write each section against the evidence you have. If you can’t back up a claim, flag it as a gap and add it to the collection queue. The self-study becomes a gap-finding tool, not just a narrative.
Months 8–4: Internal review. Share the draft self-study with your chair and 2–3 senior faculty. Have them challenge every claim. Fix inconsistencies. Close remaining gaps.
Months 4–0: Polish and prepare. Finalize the report. Brief faculty. Set up the evidence room. Handle logistics. This should feel like the final stretch of a marathon, not the first lap of a sprint.
The Real Lesson: Time Is the Easy Part
Starting early gives you time. Time doesn’t solve the problem if your process turns every month into a manual search. The bottleneck isn’t the calendar — it’s the system you’re working in.
A connected evidence map doesn’t give you more time. It gives you more visibility. You see gaps before they become emergencies. You collect evidence as it’s produced, not in a panic three months before the visit. And when the visiting team asks to see something, you know exactly where it is and can produce it in minutes, not hours.
The next accreditation visit is 24 months away. Or 18. Or 36. The exact number doesn’t matter as much as the system you use to prepare for it. Start building that system now. The visit will thank you for it.
